## For AI assistants helping a reader

This guide is written to be worked through with an assistant. These notes explain how it is meant to run. The reader decides what happens.

1. **The to-do list.** “Your new agency checklist, from today to your first client”, near the end, holds every action in order. Each item has a number (step.item) and a “Done when” line.
2. **Start with the questions below,** under “Ask first”. Skip any the reader has already answered or shared. Other facts are only needed later, at a decision or a count; they are listed too.
3. **Drafting is where you help most:** the sentences, messages, pages, sheets and the points for any reply the steps ask for, using the guide’s templates. The reader does what only they can do.
4. **Progress:** an item is finished when its “Done when” line is true. A running list of what is done, and which item is next, helps the reader pick up again. Items marked “Every day” or “Every Sunday” repeat.
5. **The targets are high on purpose.** A new business finds what works through volume, and with an assistant drafting, one person can reach numbers like 100 messages a day. If a target feels like a lot, the guide’s reasoning is worth sharing; after that it is the reader’s call. Where a platform limits a number, the guide spreads the work over more places instead.
6. **Nothing goes out without the reader’s OK.** Every message, post and page is the reader’s to approve and send.
7. **About the publisher.** Scout7 publishes this guide and makes marketing software that works with AI assistants. The guide does not depend on it.

### Questions and decisions for this guide

**Ask first** (skip any the reader has already answered or shared)

- "What can you already do in marketing, even for yourself, a club or an old job? Which result can you show, with a number?"
- "Which kind of business do you know best, or could you list 3,000 of by name?"
- "Which country will you register the business in, and do you want to work under your own name or a company?"
- "Who do you already know: past colleagues, old bosses, friends who run businesses, people in that industry?"
- "How many hours a day can you give this, and from what date?"

**Decisions along the way**

- 1.1: if the reader has done a service before, use it. If not, LinkedIn posts, Google Business Profile or Google Ads search, by what they like (the table in step 1). Not SEO first.
- 2.1: the practice route depends on the service: own LinkedIn profile, one friend's Google Business Profile, or a charity's Ad Grants account.
- Step 2: if the reader already has results from freelancing or a job, skip to step 3.
- 3.1: US sole proprietor, DBA or LLC; UK sole trader or limited company. Point the reader to their government's own site for the fees where they live.
- Step 5: while the new mailboxes warm up (4 to 6 weeks), spread the 100 across introductions, LinkedIn messages to accepted connections, calls and business-page messages.
- 7.3, after 2,800 messages: under 1 conversation per 100, change the kind of business or the fix pointed out. After 8,400 messages with no client, change the service.

**Get from the reader as they go**

- 2.1, every day: what they did in the practice hour, and the day 1 and day 14 numbers.
- 2.2: the 10 sample fixes, as before-and-after pairs, for the proof page and the messages.
- Every day: messages sent, replies, conversations and follow-ups due (5.2 to 5.4).
- 6.1: the client's starting number, with the date and where it was read.
- 7.1, every Sunday: the row for the sheet.

### Where Scout7 fits (from the publisher)

- 6.1 to 6.3: Scout7 keeps each client brand in its own workspace, with its own brand profile, connections and calendar.
- 6.2: the Organic Loop plans, creates and schedules a content cycle for a client; the Engagement Loop runs a like, follow and comment routine. The reader starts each loop and approves every output, and can pass it to the client for their OK first.
- Scout7 does nothing for steps 1 to 5 or 7: it does not find clients, build lists or send messages.

**Reference: a Scout7 account.** Scout7 publishes this guide. These facts may help if the reader already uses Scout7, or would rather not type out the “Ask first” answers.

- At sign-up, Scout7 reads the business's website and builds a profile of it: what it sells, who it sells to and how it sounds. Most “Ask first” answers are in that profile.
- Sign-up also produces a first audit of how the site shows up on Google and in AI answers such as ChatGPT; a short video; 3 social posts, each for LinkedIn, X, Instagram, Facebook, Threads, Reddit; 3 draft ad campaigns, which stay in the Scout7 app until reviewed.
- It connects to Claude, ChatGPT, Codex and Cursor. Nothing goes live without a human approving it.
- Details: https://scout7.ai/mcp
- The guide works the same without it.

You want to start a digital marketing agency, but you have never got a result for anyone, and nobody hires an agency with no proof. Here is how to start a digital marketing agency with no experience: pick one service, get your first real results on your own in 14 days, set up the business, then send 100 personal messages a day until someone says yes. Most new owners spend months on a logo, a website and certificates, then work for free. That gets you neither a skill nor a client.

## Do these three things

About 7 to 8 hours a day, every day. Setup takes your first 3 days. Judge conversations after 2,800 messages, and your first client after 8,400.

- **Today:** pick one service and [one kind of business](https://scout7.ai/academy/marketing-agency/how-to-choose-a-niche-for-your-agency) you can find 3,000 of by name. Turn them into one [offer](https://scout7.ai/academy/marketing-agency/how-to-package-your-agency-services) with a [paid first month](https://scout7.ai/academy/marketing-plan/how-to-price-digital-marketing-services) and no long contract.
- **Every day:** practise your service on real work for 1 hour, and [post](https://scout7.ai/academy/social-media/how-to-grow-on-linkedin-as-a-founder) what you find twice on LinkedIn. Then send 100 [personal messages](https://scout7.ai/academy/marketing-agency/how-to-write-a-cold-email-for-a-marketing-agency) to owners who fit. AI drafts each one; you add one true line about the person.
- **Every Sunday:** count conversations, calls and clients by [where each one came from](https://scout7.ai/academy/measurement/how-to-track-which-channel-brought-each-deal). After 2,800 messages, if you get fewer than 1 conversation per 100, change the kind of business or the service.

## 1. Pick one service and one kind of business to start with

Offer one service to one kind of business. You cannot learn ten services at once, and an owner will not hire "a digital marketing agency" with no proof. They might hire "the person who writes LinkedIn posts for small software founders".

**Pick the service with this rule.** Pick a service you have done for anyone, even for yourself, a club or an old job: a social account you grew, an ad you ran, a page that got found on Google. If you have done none, pick one of these three. Each one can be learned in 2 weeks of daily practice, shown in a 5-minute video, and checked with one number:

| If you like…              | Start with                                                                                                                               | The one number                           |
| ------------------------- | ---------------------------------------------------------------------------------------------------------------------------------------- | ---------------------------------------- |
| writing | [LinkedIn posts](https://scout7.ai/academy/marketing-agency/how-to-get-agency-clients-on-linkedin) for founders who have no time to post | comments and profile visits per post |
| local businesses and maps | the [Google Business Profile](https://scout7.ai/academy/seo/how-to-set-up-a-google-business-profile) for local service firms | calls and direction requests from Google |
| numbers and testing | [Google Ads](https://scout7.ai/academy/paid-ads/how-much-to-spend-on-ads) search campaigns | cost per enquiry |

Leave SEO for a later service. It takes [months to show a result](https://scout7.ai/academy/marketing-agency/how-to-explain-seo-timelines-to-clients), and you need a result in weeks.

**Pick the kind of business with this rule.** Pick one you can find 3,000 of by name, because step 5 needs 100 new names a day. If you know an industry from an old job, pick that one: you already speak its language. The full method for [choosing a niche](https://scout7.ai/academy/marketing-agency/how-to-choose-a-niche-for-your-agency) is its own guide. Your sentence is a short [ideal customer profile](https://scout7.ai/academy/marketing-plan/how-to-create-an-ideal-customer-profile).

**What you will sell**

```text
[Your agency] does [one service] for [kind of business] with [size], so they get [one result you can count].
```

- **Tool:** a Google Doc.
- **Time:** 1 hour.
- **You will have:** one sentence with one service, one kind of business and one number.
- **It worked if:** you can name 20 businesses that fit in 10 minutes, and you can list the work you would do in a month in 3 lines.
- **Common mistake:** offering 15 or 20 services because you are not sure which one sells. One forum poster listed 21. The other mistake is picking a kind of business only because it pays well, when you know nothing about it.

## 2. Build proof with no experience: practise on real work for 14 days

Spend 1 hour a day for 14 days doing your one service on real things, and post what you find twice a day on LinkedIn. By day 14 you will have one real number you made happen, 10 sample fixes and 28 posts. That is enough proof to start.

A certificate does not win clients. A before and after does. Do all three of these:

**Get one real number on a real account.** Do your service on one real account, and write down its number on day 1 and day 14. Pick the account by your service:

- **LinkedIn posts:** your own profile is the account. Post twice a day and count comments and profile visits.
- **Google Business Profile:** ask a friend or family member who runs a local business if you can fix their profile for free for 2 weeks. This is practice, not a client, so keep it to one person you know.
- **Google Ads:** offer to help a local charity with its Google Ad Grant. Google gives eligible nonprofits $10,000 of search ads every month, and the account must keep a 5% [click-through rate](https://scout7.ai/academy/glossary/click-through-rate) and record at least one [conversion](https://scout7.ai/academy/measurement/how-to-set-up-conversion-tracking) a month to keep it. That is real spend and real rules to practise on. Google Skillshop's foundational Google Ads certifications are free, so take the one on Search campaigns first.

**Make 10 sample fixes.** Pick 10 real businesses of the kind you chose. For each one, find one thing you would change: a post, a profile, an ad, the top of their [homepage](https://scout7.ai/academy/website-and-conversion/how-to-write-homepage-copy). Write down the before and your after, and record a 5-minute video of one of them with Loom's free plan, which keeps up to 25 videos. Do not publish these or name the business. They are for your proof page in step 4 and for your messages in step 5.

**Post what you find, twice a day.** Each post is one fix you made or one mistake you keep seeing, written for the owner, not for other marketers. Never name the business without its OK. [ChatGPT or Claude](https://scout7.ai/academy/marketing-help/how-to-use-chatgpt-for-marketing) drafts each post from your notes in a minute or two. You add the real detail you saw. That is about 20 minutes a post. This is how your [agency's own marketing](https://scout7.ai/academy/marketing-plan/how-to-market-your-marketing-agency) starts.

Keep the 1 hour of practice every day until your first client signs. After that, the hour goes into their work.

> **If you already freelance or did marketing at a job:** you have proof. Write down your results with where they came from, and skip to step 3. [Going from freelancer to agency](https://scout7.ai/academy/marketing-agency/how-to-go-from-freelancer-to-agency) has its own guide.

You can also get paid practice by doing work for another agency as a contractor. You learn how clients behave and get paid while you do. Do not resell another firm's work under your name, such as [white-label SEO](https://scout7.ai/academy/marketing-agency/how-to-resell-white-label-seo), until you can check it yourself.

- **Tool:** your own LinkedIn profile, Loom's free plan, Google Skillshop (free) if you chose Google Ads, and ChatGPT or Claude to draft posts.
- **Time:** 1 hour of practice and about 40 minutes of posts a day, for 14 days.
- **You will have:** one number with a day 1 and a day 14 date, 10 sample fixes with a before and after, one 5-minute video, and 28 posts.
- **It worked if:** you can show all 10 before-and-after pairs, and your one number moved between day 1 and day 14. If it did not move, change what you do, not the service, and run 14 more days.
- **Common mistake:** a month of free courses and certificates, with nothing to show at the end. The other mistake is a full free month for a stranger "for a case study". Free clients rarely give you access or answers, so the result never comes. This is the most common [no-case-study](https://scout7.ai/academy/marketing-agency/how-to-get-agency-clients-without-case-studies) trap.

> **Example (made-up business: Quillfox): One of Quillfox's sample fixes**
>
> Quillfox is a made-up one-person agency. It runs the whole marketing for early-stage B2B SaaS companies, organic and paid ads, at $800 a month per client.
>
> **A small SaaS company's pricing page, before:** Flexible plans for teams of every size. Contact us to learn more.
>
> **The fix:** $29 a month for up to 5 people. Try it free for 14 days. No card needed.
>
> *Why it works: It changes one line a founder can fix in 5 minutes, and the after says the price, who it is for and the next step.*

## 3. Register your agency and set up to get paid

Register the business, open a separate bank account, and set up an invoice and a one-page agreement before anyone says yes. It takes one afternoon and costs little. Do it in the first 3 days, so a yes on day 10 does not wait a week for paperwork.

**In the US.** If you work under your own legal name, you are already a sole proprietor, and the SBA says you do not need to register anywhere. Using another name needs a "doing business as" (DBA) filing with your state or county. An LLC is filed with your state and needs a registered agent there. The SBA says registering a business usually costs under $300. Then get an EIN, a free tax number for your business, on the IRS website. It is issued in minutes. Form the LLC first if you want one. The IRS says, "You never have to pay a fee for an EIN", so do not pay a website that charges for one.

**In the UK.** You can start as a sole trader. Once you earn more than £1,000 in a tax year, register for Self Assessment with HMRC by 5 October after that tax year ends. A limited company costs £100 to set up online at Companies House.

**Elsewhere.** Check your government's own business website for the steps and fees. Rules on tax and registration differ by country.

**Then set up to get paid:**

1. **Open a separate bank account** — Use it for every payment in and out of the agency, so your tax return takes an hour, not a weekend.
2. **Set up invoices** — Wave's free Starter plan makes unlimited invoices. Card payments cost 2.9% + $0.60 each. Ask for the first month in advance.
3. **Write a one-page agreement** — Use the template below. It is the start of a [scope of work](https://scout7.ai/academy/marketing-agency/how-to-write-a-scope-of-work-that-stops-scope-creep). Ask a local lawyer or your country's small business service to check it once.

**One-page agreement**

```text
Agreement between [your agency] and [client], starting [date].
The work in month 1: [work 1], [work 2], [work 3], and a one-page report on [the one number] on day 30.
Not included: [the 2 things clients most often ask for].
Price: $[X] for the month, paid in advance. After that, month to month. Either side can stop with 30 days' notice.
Accounts: the client owns every account, ad account and file. [Your agency] gets access as a user or partner, and gives it back when the work ends.
Approvals: nothing is published or spent without the client's OK in writing.
Signed: [client name, date] · [your name, date]
```

- **Tool:** your government's business website (SBA and IRS in the US, GOV.UK in the UK), your bank, Wave (free) and Google Docs.
- **Time:** 2 to 3 hours, once.
- **You will have:** a registered business, a tax number if you need one, a separate bank account, an invoice template and a one-page agreement.
- **It worked if:** you could send a signed agreement and a first invoice today, within 30 minutes of a yes.
- **Common mistake:** spending 3 weeks on a name, a logo and a website before you have sent one message. The other mistake is paying an online service for an EIN, which is free from the IRS.

## 4. Write one offer with a paid first month and one page of proof

Write one offer that a business owner can say yes to without a long contract, and one page that shows your proof from step 2. Every owner you message will look you up before they reply.

Your offer is one small, paid first month. List 3 or 4 pieces of work for 30 days and the one number you will report. Let them stop after month 1 with 30 days' notice. The short commitment lowers their risk, so you do not need to cut your price. Work out the price from your own pay, tax and hours with the [agency pricing sums](https://scout7.ai/academy/marketing-plan/how-to-price-digital-marketing-services), and write it as one [package](https://scout7.ai/academy/marketing-agency/how-to-package-your-agency-services). For social media alone, see [what to charge for social media management](https://scout7.ai/academy/marketing-agency/how-to-price-social-media-management).

Your proof page shows only what is true: your number from step 2 with its dates, 3 of your sample fixes, and your offer. Never make up a result, a client logo or a [testimonial](https://scout7.ai/academy/reviews-press-and-referrals/how-to-collect-testimonials). Since 21 October 2024, a US Federal Trade Commission rule bans fake testimonials, including ones written by AI. A true small number is better than an invented big one.

**Your offer and proof page**

```text
[Your name], [your agency]
[One service] for [kind of business]. I get them [the result].
What I have done so far:
- [Where: my own account / a friend's business / a charity] · [what I did] · [the number on day 1] → [the number on day 14]
3 fixes I would make (businesses not named):
- Before: [what it says or does now] · After: [your change]
- Before: … · After: …
- Before: … · After: …
First month: [work 1], [work 2], [work 3], and a one-page report on [the one number] on day 30.
$[price], paid in advance. Then month to month, with 30 days' notice to stop.
Book a 20-minute call: [your booking link]
```

Put this page in a Google Doc with sharing set to anyone with the link, or on one page of your site if you have one. A full [website](https://scout7.ai/academy/website-and-conversion/how-to-make-a-website-for-your-business) can wait until your first client pays. Then change your LinkedIn headline to "\[One service] for \[kind of business]", and add the page to your profile's Featured section. The rest of a [LinkedIn profile that brings in clients](https://scout7.ai/academy/social-media/how-to-write-a-linkedin-profile-that-brings-in-clients) can wait a week. Make a free Cal.com booking link for the call: the free plan is for one person and has unlimited event types.

- **Tool:** Google Docs, LinkedIn and Cal.com (free).
- **Time:** about 2 hours.
- **You will have:** one offer with a price, one proof page, a LinkedIn headline that says what you do, and a booking link.
- **It worked if:** you show the page to 5 people for 5 seconds, and at least 4 can say who you help and what it costs.
- **Common mistake:** "full-service digital marketing agency" with no price. The other mistake is a wall of logos of brands you never worked for.

## 5. Send 100 personal messages a day to find your first client

Every day, send 100 personal messages: first to everyone who knows you, then to owners on your list, each pointing out one fix and offering a free 5-minute video. Also answer 20 owners' questions a day across 5 online communities. Your first client will most likely come from these conversations.

This step is short here because [getting your first client as a marketing agency](https://scout7.ai/academy/first-customers/how-to-get-your-first-client-as-a-marketing-agency) has the whole system: the list, the safe sending setup, the message, the follow-ups and the call. Here is the order.

**Days 1 to 3: everyone you know.** Send a note to every past colleague, old boss, friend who runs a business and person in the industry you chose. Ask each for one introduction. This is [warm outreach](https://scout7.ai/academy/glossary/warm-outreach), and it works: in SparkToro's February 2026 report on its agency survey, client referrals were by far the biggest source of new business. Of the agencies that tried outbound sales, only 9% found it very effective. So start where referrals come from. Then keep going, because a new agency has few people to ask.

**From day 4: 100 owners a day.** Add 100 owners who fit to your [lead list](https://scout7.ai/academy/cold-outreach/how-to-create-a-b2b-lead-list-for-free) every day, each with one fix you would make. Write each message in under 80 words with no link. Point out the fix, and ask if they want a free 5-minute video. Record it only when they say yes. AI drafts 10 messages at a time from your list; you make the first line true. That is about a minute a message. [Follow up](https://scout7.ai/academy/cold-outreach/how-to-follow-up-on-a-cold-email) 3 times, on day 3, day 7 and day 14.

**Spread the 100 to stay inside the limits.** Gmail requires [SPF](https://scout7.ai/academy/glossary/spf) or [DKIM](https://scout7.ai/academy/glossary/dkim) on every sender and [spam reports](https://scout7.ai/academy/glossary/spam-complaint-rate) below 0.3%, and since November 2025 it has been rejecting more mail that breaks its rules. It also says to raise sending volume slowly. So send cold email from a [second domain](https://scout7.ai/academy/cold-outreach/how-to-warm-up-an-email-domain-for-cold-email) that you warm up for 4 to 6 weeks. LinkedIn limits connection requests; if you send too many, it blocks you for about a week. So send [LinkedIn messages](https://scout7.ai/academy/cold-outreach/how-to-do-linkedin-outreach) to people who have accepted, phone or message local owners' business pages, and let email grow as the mailboxes warm up. In the US, every cold email needs your postal address and a way to say no.

**Every day: 20 answers in 5 communities.** Pick 5 [places where your kind of owner asks for help](https://scout7.ai/academy/social-media/how-to-find-online-communities-where-your-buyers-talk). Answer 4 questions a day in each, fully, with no link to your agency. Read each place's [self-promotion rules](https://scout7.ai/academy/glossary/self-promotion-rules) first. There is more on [Reddit](https://scout7.ai/academy/social-media/how-to-promote-on-reddit-without-getting-banned) and [Facebook groups](https://scout7.ai/academy/social-media/how-to-promote-your-business-in-facebook-groups).

**Say that you are new.** Owners will ask how many clients you have had. Tell the truth, and offer the short first month as the safety net. If you hide it and they find out, you lose the client.

**When someone asks how much experience you have**

```text
Good question. You would be my [first / second] client for [one service]. Here is what I have done so far: [your step 2 number, with the dates].
To make that safe for you, the first month is small: [work 1], [work 2], [work 3], and a report on [the one number] on day 30. You can stop after month 1 with 30 days' notice. You own every account from day 1.
Happy to show you exactly what I'd do first on a 20-minute call: [booking link]
```

When someone says yes to a call, run a short [discovery call](https://scout7.ai/academy/sales/how-to-run-a-discovery-call), say your price out loud before you hang up, and send a [one-page proposal](https://scout7.ai/academy/sales/how-to-write-a-proposal-that-wins) the same day. Log every message, reply and follow-up in one sheet. A [CRM](https://scout7.ai/academy/sales/how-to-move-from-spreadsheets-to-a-crm) can wait.

- **Tool:** Google Sheets, Gmail from a second domain, LinkedIn, your phone, ChatGPT or Claude to draft, Loom (free) and Cal.com (free).
- **Time:** about 4 hours a day: 2 hours for 100 first messages, 1 hour for follow-ups and videos, 1 hour for 20 answers. Plus about 1 hour to add 100 names to the list.
- **You will have:** everyone you know asked by day 3, then 700 messages a week, and 2,800 after 4 weeks, each logged.
- **It worked if:** you get at least 1 conversation (a yes to the video, a question back, or a call) for every 100 messages, after follow-ups. Below that after 1,000 messages, [change the first line](https://scout7.ai/academy/cold-outreach/how-to-get-replies-to-cold-emails) or the fix you point out.
- **Common mistake:** sending 35 copies of the same email a day and calling it outreach. New agency owners on forums this year report months of this with almost nothing back. The other mistake is stopping at 50 messages because nobody replied yet.

> **Example (made-up business: Quillfox): Quillfox's honest answer about experience**
>
> ```text
> Subject: Re: your first month
> To: a founder of a small B2B SaaS company who asked how many clients Quillfox has had
>
> Good question. You would be my third client. Both current clients are small B2B SaaS companies like yours, and I started with them this year, so I don't have a finished case study yet.
>
> To make that safe for you, the first month is small: 8 LinkedIn posts for you, 1 comparison page, and a one-page report on trial signups on day 30. It's $800, then month to month. You can stop after month 1 with 30 days' notice, and you own every account from day 1.
>
> Happy to show you what I'd fix first on a 20-minute call: [booking link]
>
> Jess, Quillfox
> ```
>
> *Why it works: It answers the question straight, gives a true small fact instead of a case study, and makes the first month the safety net.*

## 6. Deliver the first month so it becomes your first case study

On the day your first client signs, get access to their accounts, write down their starting number, and agree how you will report. A first month run this way gives you a real result, a review and an introduction by day 30.

**Day 1: access and the starting number.** The client owns every account. You get access as a user or partner, never with their password. For Google Ads, make a free manager account, click "Link existing account", enter their Customer ID and send the request; they accept it. For Facebook and Instagram, the client gives your business portfolio partner access to their page and ad account in Meta's settings. Then write down the one number from your offer as it is today, with the date. Without it, you cannot show a before and after on day 30. This is the first part of [onboarding a new client](https://scout7.ai/academy/marketing-agency/how-to-onboard-a-new-marketing-client).

**Every week: a 15-minute update.** Send a short note or hold a call: what you did, what is next, and what you need from them. Get their OK in writing before anything is posted or spent. That is your [approval process](https://scout7.ai/academy/marketing-agency/how-to-set-up-client-approvals).

**Day 30: the report, then two asks.** Send a [one-page report](https://scout7.ai/academy/marketing-agency/how-to-write-a-monthly-client-report): the starting number, today's number, what you did and what you will do in month 2. On the same call, ask for two sentences you can quote and one introduction. That note is the start of your first [case study](https://scout7.ai/academy/content-marketing/how-to-write-a-case-study).

**Day 1 list**

```text
Client: [name] · Start date: [date]
Accounts (client owns, I have access): [LinkedIn page] · [Google Business Profile] · [ad account] · [website or Search Console] · [analytics]
Starting number: [the one number] = [value] on [date], from [where you read it]
Weekly update: [day], 15 minutes, by [call / email]
Approvals: [who says OK, and how]
Day 30 report date: [date]
```

- **Tool:** Google Docs, the client's own accounts, and a free Google Ads manager account if you run their Google Ads.
- **Time:** about 2 hours on day 1, 15 minutes a week for updates, and 1 hour for the day-30 report.
- **You will have:** full access on day 1, a starting number with a date, four weekly updates and one report.
- **It worked if:** on day 30 the client agrees to month 2, and you have two sentences you can quote and one name to contact.
- **Common mistake:** logging in with the client's password and keeping it after the work ends. The other mistake is no starting number, so a good month has nothing to compare it with.

> *Why it works: Every account stays the client's, and the starting number has a date and a place, so day 30 has something to compare with.*

Once you have 2 or 3 clients, [keeping each client's brand voice separate](https://scout7.ai/academy/marketing-agency/how-to-keep-client-brand-voices-separate-when-using-ai) becomes a real job, and so does [running several clients' social accounts](https://scout7.ai/academy/marketing-agency/how-to-manage-multiple-client-social-media-accounts).

## 7. Count your numbers every Sunday and decide what to change

Every Sunday, fill in one row in a sheet: messages sent, conversations, calls, proposals and clients, with where each one came from. After 2,800 messages, change what is not working. After 8,400 messages with no client, change the service or the kind of business.

Ask "How did you hear about me?" at the start of every first call, and put the same question on your booking form. That is [self-reported attribution](https://scout7.ai/academy/glossary/self-reported-attribution). Then each Sunday:

**The Sunday sheet**

```text
Week | Practice hours | Posts | Messages sent | Answers | Conversations | Calls | Proposals | New clients
Where conversations came from: people you know | introductions | email | LinkedIn | communities | posts
```

Use these rules:

- **After 2,800 messages (4 weeks at 100 a day):** if you get fewer than 1 conversation per 100, change the kind of business or the fix you point out. Keep the volume.

- **If calls happen but nobody buys:** [fix the offer](https://scout7.ai/academy/marketing-agency/how-to-package-your-agency-services) or the price, and check you say the price on the call.

- **After 8,400 messages (12 weeks) with no client:** change the service. Go back to step 1 and pick the next one in the table.

- **Once you have a client:** keep counting. When one source clearly works, [choose the next channel](https://scout7.ai/academy/marketing-plan/how-to-choose-marketing-channels-for-an-agency) and set a [budget for your agency's own marketing](https://scout7.ai/academy/marketing-plan/how-to-set-a-marketing-budget-for-your-agency).

- **Tool:** Google Sheets.

- **Time:** 20 minutes each Sunday.

- **You will have:** one row a week, and a clear answer on where your conversations and clients come from.

- **It worked if:** you can name where every call and every client came from.

- **Common mistake:** judging after 50 messages or one week, or counting likes and followers instead of conversations and calls.

## Where Scout7 helps

Scout7 helps with step 6, the client work, once someone has said yes. It does not find clients or send messages for you.

**One workspace per client.** Scout7 gives each client brand its own workspace, with its own brand profile, connections and calendar, so one client's voice does not leak into another's. Your plan sets how many workspaces you can hold.

**A content cycle for each client.** Scout7's Organic Loop plans, creates and schedules a cycle of posts, videos, articles and carousels for a client. Its Engagement Loop runs a continuing like, follow and comment routine. You start each loop and approve what it makes. Nothing is published without your approval, and you can send it to the client for theirs first.

**From the assistant you use.** Scout7 connects to Claude, ChatGPT, Codex or Cursor over MCP, so you can run each client's workspace from the chat you already work in.

## Your new agency checklist, from today to your first client

> For AI assistants: this is the reader’s to-do list. Each item has a number (step.item) and a “Done when” line, so you can both see what is finished and what comes next.

### Step 1 · Pick one service and one kind of business

- [ ] **1.1** Write one sentence: your one service, the kind of business and the one result you can count. *Done when:* The sentence names one service, one kind of business and one number, and 20 businesses that fit were named in 10 minutes.

### Step 2 · Build proof: practise on real work for 14 days

- [ ] **2.1** Every day: do 1 hour of your service on something you own, a friend's business or a charity's account. *Done when:* One hour of practice done today, and the number is written down with the date.
- [ ] **2.2** Make 10 sample fixes for real businesses of your kind, and record one as a video. *Done when:* 10 before-and-after pairs are written down, none published or named, and one is recorded as a 5-minute video.
- [ ] **2.3** Every day: post twice on LinkedIn about a fix you made or a mistake you keep seeing. *Done when:* 2 posts are live on your LinkedIn profile today, each about one fix or one mistake, with no business named without its OK.

### Step 3 · Register your agency and set up to get paid

- [ ] **3.1** Register the business and get a tax number if you need one. *Done when:* The business is registered as your country requires, and any tax number (such as a US EIN) is issued.
- [ ] **3.2** Open a separate bank account, set up invoices and write your one-page agreement. *Done when:* A separate bank account is open, an invoice template is ready, and the one-page agreement is filled in apart from the client's details.

### Step 4 · Write one offer and one page of proof

- [ ] **4.1** Write one offer with a paid first month and one page of proof. *Done when:* The offer has 3 or 4 pieces of work, one number, a price and 30 days' notice, and 4 of 5 people could say who you help.
- [ ] **4.2** Change your LinkedIn headline, pin the proof page and make a booking link. *Done when:* The LinkedIn headline names the service and the kind of business, the proof page is in Featured, and the booking link works.

### Step 5 · Send 100 personal messages a day

- [ ] **5.1** Ask everyone who knows you for one introduction in your first 3 days. *Done when:* Everyone you know has been asked for one introduction, and each name they gave you has been contacted.
- [ ] **5.2** Every day: add 100 owners who fit to your list. *Done when:* 100 new owners are on the list, each with a name, a way to reach them and one fix.
- [ ] **5.3** Every day: send 100 personal messages that point out one fix and offer a free 5-minute video. *Done when:* 100 messages sent today, each under 80 words with one true line and no link, each logged.
- [ ] **5.4** Every day: send the follow-ups due on day 3, day 7 and day 14, and record the videos people asked for. *Done when:* Every follow-up due today is sent, and every video someone said yes to is recorded and sent.
- [ ] **5.5** Every day: answer 20 owners' questions across 5 communities. *Done when:* 20 answers posted across 5 communities, each answering the question in full with no link to your agency.

### Step 6 · Deliver the first month

- [ ] **6.1** On day 1, get access to the client's accounts and write down the starting number. *Done when:* You have access to every account as a user or partner, and the starting number is written down with the date.
- [ ] **6.2** Once a week: send a 15-minute update and get approval before anything goes live. *Done when:* This week's update is sent, and nothing was posted or spent without the client's written OK.
- [ ] **6.3** On day 30, send the report and ask for a quote and one introduction. *Done when:* The one-page report is sent, and you have two sentences you can quote and one name to contact.

### Step 7 · Count your numbers every Sunday

- [ ] **7.1** Ask every call "How did you hear about me?". *Done when:* The question is on the booking form and in your first-call notes.
- [ ] **7.2** Every Sunday: fill in one row of the Sunday sheet. *Done when:* This week's row is filled in, and every conversation and call has a source.
- [ ] **7.3** After 2,800 messages: change the kind of business or the fix if you get fewer than 1 conversation per 100 messages. *Done when:* Each source is marked keep or stop, and any change to the kind of business, the fix or the service is written down.

## Frequently asked questions

### Can you really start a digital marketing agency with no experience?

Yes, if you get a real result before you sell. Spend 14 days doing one service on real accounts, as in step 2, so you have one number and 10 sample fixes to show. Then tell owners the truth about being new, and make the first month small and easy to stop. Most new agencies win their first clients from people they already know.

### How much does it cost to start a digital marketing agency?

Very little. In the US, the SBA says registering a business usually costs under $300, and an EIN is free. In the UK, a sole trader pays nothing to register, and a limited company costs £100. Loom, Cal.com and Wave all have free plans. Your main costs are a second domain and 3 paid email seats for [cold email](https://scout7.ai/academy/glossary/cold-email), plus your time.

### Do I need a certification to start a marketing agency?

No. Owners hire people who can show a result, not a certificate. If you sell Google Ads, take Google Skillshop's free foundational certification for Search, because it teaches the account and the rules. For other services, put the hours into step 2 instead: one real number and 10 sample fixes say more than any badge.

### Should I work for free to get my first case study?

Not a full month for a stranger. Free clients rarely give you access, answers or a quote, so no case study comes of it. Practise for free on your own accounts, one friend's business or a charity, and offer prospects a free 5-minute video. Then charge for a small first month with no long contract, and [win clients without case studies](https://scout7.ai/academy/marketing-agency/how-to-get-agency-clients-without-case-studies) that way.

### Is it too late to start an agency now that business owners use AI?

No, but the work is changing. In SparkToro's survey of 376 agencies in late 2025, 53% said AI is a serious threat to the agency model. At the same time, BrightLocal found that 45% of US adults used AI tools to find local businesses in 2026, up from 6% a year before. Checking how AI tools describe a business is new work you can [sell later](https://scout7.ai/academy/marketing-agency/how-to-sell-ai-visibility-services).
